The cost that hides in plain sight

A vehicle's maintenance cost doesn't rise in a straight line, it climbs sharply after a certain mileage or age threshold, right around the same point its resale value starts dropping faster too. Keeping a vehicle past that point costs on both ends at once, but because neither cost shows up as a single big number, it's easy to miss.

Track cost per vehicle, not just fleet-wide spend

A fleet-wide maintenance total tells you nothing about which specific vehicles are dragging the average up. Tracking maintenance spend and downtime per vehicle, not just per class, usually reveals a handful of vehicles well past the point where selling and replacing them would be cheaper than continuing to run them.

Resale timing matters as much as resale price

Waiting for the "best" resale price often means waiting past the point where a vehicle is cheap to prepare for sale. A vehicle sold at 90% condition with routine service records usually nets a better outcome than one held two extra years and sold after a major repair, even if the headline price looks similar.
